Step 1: Select Product Stage

Identify whether your product is at the Explore, Expand, or Extract stage.

Explore [0-10]
Early stage 0-1 product that is at the proposal stage or early prototype / beta / first release. A 1-10 product might have some early traction, but still is clearly pre-PMF.

Expand [10-60]
Recently reached PMF or clearly showing signs of rapid growth.

Extract [60-100]
Mature product whose growth has clearly slowed down or is showing negative growth.

Step 2: Assign Weights per Dimension & Product Stage

Before the evaluation period starts, be very clear to each PM on which of these 3 dimensions is most important for the upcoming period (i.e. is the upcoming quarter primarily about

Adjust the weights for each product stage according to whatever makes sense in the context of your company, org, and the specific product. Typically, you want to assign a higher weight for
@💡 Insight
for Explore stage products than for Expand stage products, but the specifics might be different in a particular case. This template gives you the flexibility to adjust weights such that you can be transparent with each team member about how they will be evaluated.

Step 3: Define Ratings & Points

Step 4: Evaluate

Rate the PM across each dimension, to determine their total weighted score. The Weighted contribution is calculated by multiplying the Points (ie: 2 points) related to each Rating on Step 3 and the Weight (ie: 50%) for each dimension on Step 2.
